How to Assess Potential, Not Just Experience

The problem
Experience-based hiring looks backwards. It tells you what someone has done, not what they could do. For entry-level roles, where experience is limited by definition, this approach misses the candidates with the most potential to grow.
What good looks like
Employers assess potential alongside experience. They look for qualities that predict growth: curiosity, learning ability, initiative, and resilience. They ask not only "What have they already done?" but "What could this person become?"
The Lab framework
Assess potential across eight qualities:
- Curiosity: Do they ask questions and explore beyond the brief?
- Learning ability: Can they absorb new information and apply it?
- Initiative: Do they start things without being told to?
- Problem-solving: Can they break down a challenge and find a way through?
- Adaptability: Can they change direction when the situation changes?
- Resilience: Can they recover from setbacks and keep going?
- Response to feedback: Can they hear criticism and act on it?
- Creative thinking: Can they generate ideas, not just execute them?
Example
In an interview, ask the candidate about a time they received critical feedback on their work. A candidate who can describe the feedback, what they changed, and what they learned is demonstrating response to feedback, resilience, and learning ability simultaneously, all qualities that predict growth.
Employer checklist
- Are you asking about potential, not just about past experience?
- Can you identify evidence of curiosity and initiative?
- Have you assessed how the candidate responds to feedback?
- Are you looking for learning ability, not just existing knowledge?
- Could this person grow significantly in the role?
